AI & Token Economics Advisory

Frontier intelligence,
at the right token price.

New frontier and open-source models land every week. We help leadership teams cut their token bill, run open models on private data, and spend frontier intelligence only where it pays, so the company's alpha stays inside the company. From a founder who sold Codecov to Sentry and a founder who runs the rooms where 50,000+ AI developers ship first.

Cut your token bill. Keep your data and alpha in-house. Use frontier models where they pay.

AI & Token Economics

Token economics, decided by people who ship

Every week a frontier lab or an open-source team ships a new model. Each one changes what a token buys. We help you spend tokens where they create value, cut them where they don't, and keep what makes your company different inside the company.

How It Works

Measure. Route. Lead.

Three steps that turn your token spend into an advantage, then an advisor on call as new models land.

01 · Measure

Map your token footprint

Which teams use which models, for what, at what cost per task. Every workload gets a value and a token score.

02 · Route

Frontier or open source, with evals

Each workload goes to the right model: frontier where intelligence pays, open-weight and private where it doesn't. Evals prove quality holds.

03 · Lead

Keep the alpha, tell the story

A plan, the numbers and the pitch for your board, teams and customers. Every month, what new models change for your costs.

We see what ships before it trends.

Our advice is only as good as what we can see. So we run the places where AI builders show their work: the weekly MCPnewsletter, the allMCPservers directory, the MCP hackathon calendar, r/MCPservers and the Claude builder community in Amsterdam. The Engagement

The Token Economics Sprint

One fixed-scope sprint. We measure your token footprint, route every workload to the right model, set up the evals that prove it, and give you the pitch for your board, your teams and your market.

  • A token footprint audit

Every AI workload, the models it uses, the tokens it burns and the cost per task. One clear picture of where the money goes.

  • A routing plan: frontier vs open source

Which work needs frontier intelligence, which runs on open-weight models, and which needs no model at all.

  • Cost levers you can switch on

Caching, context trimming, batching and smaller models where they pass your evals. Each lever priced before you pull it.

  • Private by design

Open models on infrastructure you control for sensitive data and know-how, so your alpha stays in-house.

  • Evals for inside and outside

Quality and cost scored on your own data, in a form your teams, customers and board can trust.

  • The executive pitch

The AI and token-cost story for your board, your teams and your market, built on your numbers.

Advice first. Builds when they earn it.

How we price

A fixed fee for the sprint, agreed before we start. After it, an optional monthly advisory retainer. If you want us to build, we take it on for cash plus equity.

Capacity

A handful of companies at a time. There are two of us, and every hour of advice comes from one of us.

The first call is the free part.

Thirty minutes with both founders. Bring your AI bill or the model decision on your desk. We will tell you where the tokens go, what we would move to open source and what we would keep on the frontier. The advice is yours to keep either way.

Most companies pay frontier prices for work an open model on their own servers could do, and send their best know-how to someone else's cloud while doing it.
Why we start with the token bill

This works for founders and leadership teams who want to make one good AI decision now, not commission another strategy deck.

If AI is not the right lever for your business yet, we will say so on the call.

Spend your tokens where they pay.

Not a generic audit. Your workloads, your models, your bill: where tokens create value, where they leak, what moves to open source, and what we would do first.

FAQs

What is token economics, and why does it matter?

Every AI call is paid in tokens. Token economics is knowing which work deserves expensive frontier-model tokens, which can run on cheaper or open-source models, and what each task really costs. Get it right and AI costs fall while quality holds or improves.

Can open-source models replace frontier models?

For a lot of everyday work, yes: classification, extraction, search, drafting and internal assistants often run well on open-weight models you host yourself. Hard reasoning and high-stakes work usually still pays off on the frontier. We test both on your tasks and route each workload accordingly.

How do you keep our data and know-how private?

Sensitive data and the know-how that makes your company different can run on open models inside infrastructure you control. Only the work that truly needs frontier intelligence goes to a frontier lab, under the right agreements.

Do you help executives with the AI story?

Yes. We help you build the pitch for your board, your teams and your market: the plan, the token-cost numbers and the evals behind it. Leaders who can show AI value at a controlled cost are the ones whose value rises.

What does AI advisory with PeakShift Labs actually include?

A short, fixed-scope decision sprint: we map where AI can move revenue or cost in your business, score every AI idea as build, buy or skip, test the shortlisted models and vendors on your own data, and hand you a ranked 90-day roadmap. After that, an optional monthly advisory line keeps you current as the ecosystem moves.

Who will we actually work with?

The two founders, nobody else. Steve Peak built Codecov to more than a million developers and sold it to Sentry. Swatantra Sohni runs Reddit communities of 50,000+ AI developers, publishes MCPnewsletter and is a Claude Ambassador for startups and MCP in Amsterdam.

How do you stay ahead of what is changing in AI?

We run the rooms where it happens first: r/MCPservers, the weekly MCPnewsletter, the allMCPservers directory, the MCP hackathon calendar and the Claude builder community in Amsterdam. We see what ships before it trends, and we tell you which parts matter for your business.

What kind of companies is this for?

Startups, scale-ups and owner-led companies with a real AI decision in front of them: a product to make AI-native, a vendor to choose, a team to automate, a board asking what the AI plan is. Usually a founder or executive who wants a straight answer from people who build.

Do you only advise, or do you also build?

Advice first. When a decision calls for a build, we can build it with you for cash plus equity, or we brief your own team so they can ship it.

Are you tied to a model or vendor?

No. We take no referral fees, and we recommend whatever the evidence says works best for your tasks: Claude, OpenAI, Gemini, open-weight models or no AI at all. Swatantra is a Claude Ambassador, and we will still tell you when another model is the better fit.

How long does it take?

The sprint runs in weeks, not quarters. The first call alone often settles the decision you came in with, and we agree the scope of anything after it before it starts.
